What This AI ROI Calculator Does
Enter your headcount, salaries, hours spent on a task and what the AI subscription costs. The calculator returns the annual labor value of the time AI frees up, your monthly net savings, the payback period, 1-year and 3-year ROI, and a 36-month cumulative chart. It also gives the minimum time each person must save weekly for the tool to break even. No email gate, no sign-up, and nothing you type leaves your browser.
How Do You Calculate the ROI of AI?
Axis Intelligence Research uses a six-step model. Every constant is published below so anyone can rebuild the result.
1. Fully loaded hourly cost. Salary ÷ 2,080 hours × 1.46. The 1.46 multiplier converts a salary into what an employee actually costs once benefits are added: for full-time private-industry workers, total compensation runs about 1.46 times wages and salaries (data for June 2026). You can change it in Advanced.
2. Hours freed per year. Hours/week spent on the task × share of that time AI saves × 52 weeks × number of employees.
3. Annual labor value. Hours freed × fully loaded hourly cost × the share of freed time your team actually redirects to productive work (100% by default).
4. AI costs. Software price per seat × 12 × seats, plus one-time implementation and training costs paid up front.
5. Adoption ramp. Savings start partial and reach 100% after the number of months you set (3 by default). Licenses are paid from month one. This is the detail most vendor calculators leave out, and it is why their payback dates are optimistic.
6. ROI and payback. ROI = (cumulative value − cumulative cost) ÷ cumulative cost, measured at 12 and 36 months. Payback is the month when cumulative net value crosses zero.
A worked example: 20 employees, 4 hours a week
Take 20 employees at the U.S. all-occupation average wage of $69,770 who spend 10 hours a week on a task, of which AI saves 30%, with a $21-per-seat license, $5,000 of implementation and $2,000 of training.
- Fully loaded hourly cost: $69,770 ÷ 2,080 × 1.46 = $48.97
- Hours freed: 3 h × 52 × 20 = 3,120 hours a year
- Annual labor value: 3,120 × $48.97 = $152,796
- Annual license cost: $21 × 12 × 20 = $5,040
- 1-year ROI: 1,063% · 3-year ROI: 1,915% (with the 3-month ramp)
- Break-even: each employee needs to save only about 9 minutes a week
That last number is the honest takeaway. Seat licenses are cheap next to salaries, so for knowledge work the question is rarely “does the license pay off?” — it is “will people really use it every week?” The break-even line turns an inflated ROI percentage into a test your team can actually check.
What Is Net Value per AI Seat (NVAS)?
Net Value per AI Seat (NVAS) is an Axis Intelligence Research metric: the yearly value one AI seat creates, minus its yearly license and its share of setup costs spread over three years.
NVAS = (annual labor value ÷ seats) − (price per seat × 12) − (implementation + training) ÷ 3 ÷ seats
In the example above, NVAS is about $7,271 per seat per year. A positive NVAS means each seat earns more than it costs; a negative one means you are buying more seats than real usage justifies. NVAS lets you compare two tools priced differently, or decide whether to extend a license to a second team, using a single number.
Why AI ROI Calculations Usually Go Wrong
Most free AI ROI calculators are built by vendors, and they share three blind spots.
They value time at salary, not at real cost — or worse, at revenue. A salary understates what an hour costs the company; revenue overstates what saving it is worth. This calculator uses fully loaded cost and lets you cut the share of freed time that turns into output.
They assume adoption on day one. The license bill starts on day one; usage doesn’t. The adoption ramp pushes payback back by the number of months it really takes a team to change habits.
They show one number. The Cautious / Expected / Strong toggle multiplies time saved by 0.6, 1.0 and 1.3, so you present a range to your CFO instead of a single headline that falls apart at the first question.
AI ROI for small businesses
For a 5- to 50-person company, the license line is small and the one-time costs weigh more. Set implementation to zero if you are only buying seats of an off-the-shelf assistant, and put your real training hours in the training field (hours × fully loaded hourly cost).
Copilot and ChatGPT ROI
Put your seat price in the software field. For reference, the default of $21 per seat per month is the list price of Microsoft 365 Copilot Business on an annual plan as of October 2026. Remember to count the base license if you don’t already pay for it.
Limitations
This is a productivity model, not a forecast. It values time saved; it does not count revenue gains, quality improvements, error reduction or risk. It assumes 52 paid weeks and a 2,080-hour year, uses a single average salary and benefit multiplier for the whole team, and ignores taxes, discounting and price changes. Time-saved estimates are your own; the most reliable approach is to measure a pilot group for four weeks and enter what you observed.

There is no universal threshold, but a project that pays back within 12 months with the Cautious scenario is a safe investment. If only the Strong scenario pays back, the case depends on usage you haven’t seen yet.
How long does it take for AI to pay back?
With seat-based tools in knowledge work, payback is often measured in weeks once usage is steady. Custom projects with large implementation costs take longer; the calculator shows the exact month for your inputs.
How many hours does AI save per employee?
It depends entirely on the task. Use the break-even figure instead: if your team clearly saves more minutes per week than the break-even line, the investment pays off.
Should I include benefits in the hourly rate?
Yes. An hour of an employee’s time costs the employer wages plus benefits. Leaving benefits out undervalues every hour saved.
